Designing Retail Systems at Million-Device Scale

What to decide before counting servers when architecture must support more than a million connected retail devices.

RetailESLDistributed Systems

The first question in large retail infrastructure discussions is often how many servers do we need? At million-device scale, that is rarely the right first question.

Start with the operating model

Store count matters, but update patterns, failure domains, consistency requirements and store-to-core connectivity matter more.

Scale reveals itself in how failure propagates, not just in server count.

Architecture before capacity

Capacity planning matters. But CPU and memory numbers lose meaning quickly if HA, messaging, databases, observability and deployment strategy are not structured first.

This is the first in a series of field notes derived from large-scale retail architecture work.
